Your Team Can Feel Your Energy Before They Hear Your Words

What Nearly 30 Years of Leading People Taught Me About the Leadership Signals No One Talks About

You walk into a meeting.

Nobody has said anything yet.

Still, you know.

Something is different.

The room feels tense. Or energised. Perhaps unusually cautious. Sometimes, strangely quiet.

No announcement was made. No email was sent. No one explained how they were feeling.

Yet somehow, you read the room.

We do this instinctively.

We notice the pause before someone answers. The person who suddenly becomes quieter. The leader whose words sound reassuring, yet whose presence communicates something entirely different.

And if you can read a room before anyone speaks, there is something every leader needs to consider:

Your team is reading you too.

Long before they process your strategy, instructions or carefully chosen words, they are already receiving signals from you.

Your pace. Your reactions. Your attention. Your tension. Your certainty—or lack of it. Your emotional state enters the room with you.

Which raises a very different leadership question:

What are you broadcasting?

Leadership Begins Before You Speak

Over nearly three decades of leading people, I’ve learnt that leadership rarely begins when the leader starts talking.

It begins much earlier.

People notice whether your words and your presence agree.

A leader can say, “Everything is under control,” while communicating anxiety through every interaction.

Another can walk into genuine uncertainty without pretending to have every answer—and still create stability.

The difference isn’t simply confidence.

It’s congruence.

When what you think, feel, believe and communicate are aligned, people experience consistency. When they aren’t, people often sense the contradiction.

Therefore, leadership cannot be reduced to communication techniques.

You can learn what to say. You can improve how you say it.

But eventually, your team encounters who is saying it.

And that is where the deeper work of leadership begins.

Teams Read What Leaders Radiate

When I speak about leadership energy, I am not simply talking about being positive or negative.

It is subtler than that.

Imagine a leader arriving at work after a difficult conversation.

They say nothing about it. Yet perhaps they become less patient. Their responses shorten. They listen differently.

Soon, the team adjusts.

One person speaks less. Another becomes more careful. Someone decides today isn’t the day to raise a problem.

Nobody instructed them to behave differently.

And yet, the room changed.

Leadership energy travels through tone, attention, behaviour and reactions.

Research into emotional contagion also offers a useful perspective here: emotional states can spread between people and influence group dynamics.

However, this doesn’t mean leaders must perform positivity.

A leader can be concerned and still create trust. They can acknowledge uncertainty and still create stability.

The issue isn’t whether you experience difficult emotions.

The issue is whether those emotions are unconsciously leading the room.

People Follow Certainty, Not Authority

A designation can give someone authority.

It cannot automatically give them influence.

Trust grows when people experience consistency between what a leader says, what they do and who they become under pressure.

What happens when a target is missed?

How do you respond when someone challenges your thinking?

What happens when you don’t know the answer?

These moments communicate more than another leadership presentation ever could.

Because people aren’t only listening to your instructions.

They are learning who you become when things don’t go according to plan.

Here, the question becomes:

What happens when the identity you repeatedly bring into the room begins shaping everyone else in it?

Leadership amplifies identity.

What is personal within a leader can eventually become cultural within a team.

Your Inner State Becomes Team Culture

We often talk about culture through values, policies, mission statements and behavioural frameworks.

They matter.

However, culture is rarely created by policies. It is created by the inner state leaders repeatedly bring into the room.

A leader says, “Challenge me,” but becomes defensive when challenged.

The team learns the real rule.

A leader talks about wellbeing but celebrates exhaustion.

Again, the team learns the real rule.

A leader says mistakes encourage growth but responds to them with blame.

The team learns quickly.

Eventually, people respond less to what an organisation says it values and more to what its leaders repeatedly demonstrate.

Consequently, a leader’s inner state begins appearing in meetings, decisions, conflict, psychological safety and the conversations people are willing—or unwilling—to have.

Sometimes, it even influences who decides to stay and who quietly leaves.

Leadership, therefore, isn’t only about asking:

What am I communicating?

There is another question underneath it:

What am I broadcasting?

Pause and Reflect

Before your next meeting, don’t begin by asking what you need to say.

Ask:

What will people experience from me before I say it?

Because your team receives information that never appears in your presentation.

Your certainty.

The tension.

Your openness.

The defensiveness.

Your trust.

The fear.

Perhaps conscious leadership begins when we stop trying only to manage the message…

and become conscious of the person delivering it.

Your team can feel your energy before they hear your words.

So the question is:

What are you broadcasting?
